You shouldn't upload the "files" folder, you should only upload the contents of the "files" folder. You should not have a folder called "files" when you look via ftp.
So if you board is at
http://www.yourforum.com/forum/
your arcade.php should be here:
http://www.yourforum.com/forum/arcade.php
Then upload all the files to their matching vb folders you already have
admincp files to admincp folder
images files to images folder... etc.
